以前旧系统是软件公司根据XXX的特性而量身订做,所以很多台湾特
有法规规定的方式及制度,都有考量在其中。但SAP是德国的包装软
件,不是customized的软件,所以与公司运作文化在配合上,一定有
GAP,这也是XXX希望我们协助他们解决之部分;而我们这组遇到最严
重的问题是:每二个月要向政府申报营业税的功能,无法在现有SAP
上达成。

在SAP的专案中,我在Sales这组中带着XXX project team numbers来
review销售部门现有流程,并分析如何运用SAP来增加流程的顺畅度
同时针对当前XXX内部流程进行检讨。
a.花了一段时间了解SAP的程序语言。
b.与Sales、Purchasing及Accounting部门一起开会讨论,定义流程
以及信息将如何正确地由新报税系统搜集(强调消除部门差异及
完成集成)
c.定义出报税流程,便开出设计蓝图由programming team完成,并
与XXX做好System Test。

To answer this question, I would like to discuss one successful project in which I played a vital leadership role with YYY Consulting. The project involved our client- XXX Taiwan - and their need for an improved programming application with regards to integration between sales process control to tax declaration system applicable to the domestic tax regulations. I believe that I played an effective role in this project because I was able to land this multi-million dollar contract for my employer as well as perfectly satisfy our clients’ expectations. Moreover, it was my recommendation that our SAP program could help this client save money in their annual tax reporting as well as staffing costs.
XXX initially approached our organization with the intention of upgrading their current management system. They wanted to know about their options and the recommendations that we might make. Of course, this company was very cost conscious and slightly unwilling to make a major leap in technology; however, they did want to achieve the goals of real-time monitoring and automated efficiency. The management at this organization already knew that they could achieve great efficiencies if they reduced the paperwork and the complexity of their current operations. Yet another concern that XXX had was their growing business volume; in a few years, this increased volume could not be accomplished by their current staff.
In my initial contact with XXX, I listed to many of their concerns and the problems that they were trying to achieve through technology. I made it a point to consider their problems in distribution, tax reporting, and staffing. Later, I weighed all of this information and distilled it into two recommendations: 1) status quo which would involve hiring and training more staff members or 2) our SAP program would reduce the long-term costs of employees and paperwork. I made it perfectly clear to our client that they could pursue either alternative- one would include a greater initial outlay for technology, and the other which would mean future costs.
The problem with every consulting project is the fact that we have to learn about a client's operations and expectations within a compressed amount of time. Normally, we are expected to complete this research within just a week or two. The second problem is to learn about XXX’s expectations and their corporate culture. If one is too strong with a recommendation, then the client might be reluctant; if one does not push too hard, then the client might be lackadaisical. This was the pressure that I was under.
In this particular case, I needed to make sure that my communication was effective and clear. I had to appear sympathetic, and yet, I did have to have the answers to their problems. More than anything, I had to keep our communications open and productive. Weeks later, I would receive confirmation that my work was progressing very well: XXX agreed to accept my suggestion of implementing our SAP system. And, within the very first year of implementation, they achieved a savings of over 36% in their annual tax declaration. Better yet, their long-term costs will decrease substantially because of the new internal control system -- XXX will not need to hire extra employees to accommodate their growing business volume.
I believe the role that I played in this consulting project has been a great indicator of my management and leadership skills. I have successfully achieved one of the largest "consulting projects" for our company in this fiscal year. Moreover, the actual implementation of our SAP program proceeded very smoothly. We utilized three programmers who worked efficiently over three months to complete the contract. Also, XXX has been very satisfied with all of the customization and modifications that we have built into our program. And, because of our good work on this project, we have completed similar SAP projects for other domestic and international conglomerates in Taiwan. |
